You're not doing anything wrong hun. Usually when people rip avatars, it's the PC side, not the Quest side (not optimized). There's a simple-ish fix to this it just takes a bit of time. What I suggest using (what i use) d4rkAvatarOptimizer, Thry's Avatar Performance Tools, and or if you know how to use Blender you can render and remove unnecessary (extra) triangles.
You can also decrease textures size, for example 8192 into 515. What I usually do to is remove ex hair, clothing, and items options. It sucks that you have to do this, but it is what it is. If you have any other quest feel free to ask id love to help.
I hope this helps

One thing I always do when optimizing avatars for quest is I look for any textures that are a single color and put them to the lowest size it lets me (usually 32) since that won't visually change anything. Then I go up in order of how many colors the textures have and how visible they are, the more visible ones like skin textures or clothing textures are the highest numbers usually (i don't go past 512 for them) then there are eyes and hair at 256/128, and then there is particles which usually get put at around 64, same with any textures that are barely visible or are for toggles I likely won't use much if at all.
For Physbones, I use Anatawa12's Avatar Optimizer. It lets you merge physbones which is a life saver for quest optimization.Hope this helps!
